How long should a simple balayage actually take? My 3 hour estimate was way off

I booked a new client last Tuesday thinking a full balayage with toner would be 3 hours, but between the dense hair and her wanting that lived-in look with face frame, it turned into 5 hours and 20 minutes. My old assistant's timing logs from 2022 were all wrong for this texture, so I had to redo the foiling pattern twice and the toner sat longer than usual. Has anyone else dealt with time estimates going sideways when a client has really thick or coarse hair, and how do you quote that upfront now?
